Your job
You don't own the plan; the room does. You keep the conversation on handoffs, make sure every voice is heard, and make sure what's agreed gets written down.
Keeping it moving
- Ask "what do you need, from whom?" more than "how long will it take?" Handoffs are where plans break.
- Park side discussions in the RAIDD Log with an owner, and come back to the plan.
- Make one person drive the screen, so the Timeline keeps up with the conversation. Share it on a large screen, or let everyone follow on their own laptop.
- Watch the clock. Leave the last half hour for gaps, fitting the plan and commitments; that's where the value is.
When it gets hard
- Someone gives a duration that's too optimistic: ask what would have to be true for it to happen. Let them adjust it themselves.
- Two disciplines disagree on sequence: ask each what they need to start, then let them agree the handoff between them.
- A key person isn't there: put a placeholder note in their lane, mark it as an assumption, and log an Action to confirm it with them.
- The plan can't make the milestone: say so plainly. Show the owner the options (more people, a smaller scope, a later date) rather than a plan nobody believes.
